Face ID failures fall into two groups. The first is a flex-transfer problem from a screen replacement done elsewhere — the original Face ID flex wasn't correctly moved onto the new screen, and we fix this by lifting it from where it's stuck and remounting it properly. The second is hardware damage to the dot projector or IR camera itself, most often from a drop at the wrong angle, which is more common on iPhone X / XS / XR's first-generation Face ID hardware. We test in both dark and bright lighting to tell the two apart, since a failing IR camera behaves differently to a cracked dot-projector flex.
Counter-level: 1–2 hours for Face ID flex transfer issues from prior third-party screen swap (we lift the original Face ID flex from your old screen and move it correctly to the new screen). For drop-damaged flex on the screen itself, we replace the flex assembly. Workshop-level (Kepong HQ): when the dot projector or IR camera itself has failed (most common after drops on iPhone X / XS / XR / 11 first-gen Face ID hardware), the diagnosis moves to component-level. Apple's Face ID hardware is paired to the logic board — we use serial-preservation tools to keep Face ID working with the original board. Not recoverable: severely drop-damaged dot projectors on first-gen Face ID iPhones (X / XR / XS) sometimes can't be salvaged; in those cases the iPhone keeps working but Face ID is permanently disabled and the customer falls back to passcode.
